Buying a Used Automatic Car? Here's What a Gearbox Problem Will Actually Cost You

Over 15.5 million automatic cars are now on UK roads, up from 7.1 million just a decade ago. Yet most used car buying guides still treat the gearbox as an afterthought, tucked between "check the tyres" and "take it for a test drive."

Automatic gearbox failure is one of the most expensive things that can happen to a used car. Unlike a blown tyre or a cracked screen, it can turn a seemingly solid purchase into a financial write-off overnight.

A £6,000 used car with a failing automatic gearbox could need £3,000 to £5,000 of work. You're not buying a £6,000 car. You're buying a £9,000 to £11,000 car, assuming it can be fixed at all.

Why Is the Gearbox the Biggest Financial Risk on a Used Automatic?

Automatic gearbox replacement in the UK ranges from £1,000 to £5,000+ depending on the car and gearbox type. According to garages surveyed by Fixter, the average cost including parts and labour sits between £2,000 and £5,000, with parts alone running £2,400 to £3,800 and labour adding another £800 to £1,200.

For luxury, sports, or performance cars, that range climbs further, reaching £6,000 to £7,000 for a full replacement.

Many independent mechanics use a rough rule of thumb: if the repair cost exceeds 50% of the car's current market value, walk away. That threshold gets hit quickly on older high-mileage cars, exactly the bracket where most private used car sales sit.

The Three Types of Automatic Gearbox — and Why the Type Changes Everything

A CVT slipping feels nothing like a DSG juddering, and the repair costs are worlds apart. Before you view any used automatic, find out which of these three systems it uses.

Torque Converter Automatics

This is the traditional automatic, found on most BMWs, Mercedes, and Land Rovers. A fluid-filled torque converter replaces the clutch, transferring power from the engine to the transmission smoothly.

These are generally the most robust units, with a lifespan of 100,000 to 150,000 miles under normal conditions. Replacement costs sit in the £1,000 to £4,000 range.

Watch for shuddering between 40 and 50 mph (often described as feeling like driving over a rumble strip), slipping under acceleration, and whining or grinding from the transmission area. Shudder that starts subtly and worsens progressively is a classic sign of torque converter failure.

Overheating is the main cause of early failure, often from low fluid levels or a failing transmission cooler. Fluid contamination from worn internal components is the other major culprit.

DSG / Dual-Clutch Transmissions (DCT)

DSG gearboxes are fitted across the entire VAG group: Volkswagen, Audi, SEAT, and Skoda. If you're looking at a Golf, A3, Leon, or Octavia from the last 20 years, you're almost certainly looking at a DSG.

The two most common units are the 7-speed DQ200 (dry clutch) and the 6-speed DQ250 (wet clutch), each using two separate clutch packs for near-instantaneous gear changes.

Juddering or jerking between first and second gear, particularly when cold, is the most commonly reported complaint. It may ease once warmed up, but it will not disappear on its own. A clunking noise in Park or Neutral, scraping under light acceleration, or dashboard warning lights all point toward the mechatronic unit, which controls all shifting and clutch actuation. Mechatronic failure often results in complete gearbox shutdown.

Repair costs for DSG problems:

The single biggest contributing factor to early DSG failure is degraded gearbox oil. VW recommends changing the fluid every 40,000 miles. When that hasn't happened, hydraulic pressure inside the unit degrades and the mechatronic unit takes the hit.

CVT (Continuously Variable Transmission)

CVTs are common on Japanese-brand cars, including most Nissan, Toyota, Honda, and Subaru models. Instead of fixed gear ratios, they use a belt or chain running between two variable-width pulleys to deliver seamless acceleration.

The "rubber-band" sensation during acceleration, where engine revs rise before car speed catches up, is by design. That is not a warning sign on its own.

What is a warning sign: a CVT that slips under hard acceleration (the engine screams but the car barely moves), whining or humming at highway speeds, or jerking during low-speed manoeuvres. These point toward belt wear or internal bearing damage.

CVTs have the highest replacement ceiling of the three types, running from £1,200 to £5,000. They are generally not economically repairable once the belt or pulley system has deteriorated, which makes service history even more important.

What to Actually Check on the Test Drive

A car that drives smoothly at 30 mph in a car park has told you almost nothing. Every gearbox type needs to be tested under load.

For all types, run through every gear selection: Drive, Reverse, Neutral, and any Sport or manual modes. Check that kickdown works, the function that triggers a downshift when you press the accelerator to the floor. A hesitation or a clunk rather than a smooth drop in ratio is worth noting.

For torque converters, get the car to motorway speed if possible and feel for shudder in the 40 to 50 mph range on a light throttle. Briefly hold a lower gear on a hill and see how the transmission responds under sustained load.

For DSG-equipped cars, do most of your testing from cold. The judder problem is most pronounced before the gearbox reaches operating temperature. Pull away from a standstill five or six times in stop-start conditions. If the gearbox is struggling, it will tell you.

For CVTs, listen for whining during steady-speed cruising, then do a full-throttle acceleration run from around 20 mph. A healthy CVT raises engine revs in a controlled, linear way. A slipping CVT sends revs surging without a corresponding increase in speed.

A burning smell at any point in any of these tests means transmission fluid is overheating. That is a walk-away signal regardless of gearbox type.

What Does the Service History Actually Tell You?

A full service history is reassuring, but the specific question for automatics is whether the transmission fluid has been changed, and when.

For DSG gearboxes, the fluid change interval is around every 40,000 miles. For CVTs and torque converter automatics, many manufacturers list the fluid as "lifetime fill," which in practice means it should still be changed every 60,000 to 80,000 miles. A car at 90,000 miles with no record of a gearbox fluid change is not a well-maintained car, regardless of what else is in the folder.

A vehicle history check can surface stamped service records, flag mileage inconsistencies between services, and identify previous owners. A car with three previous owners and a gap of 30,000 miles between recorded services should prompt direct questions about what was done in that period.

Mileage profile matters too. A car with 80,000 miles used primarily for short urban commutes has put its automatic gearbox under considerably more stress than the same mileage on motorways. Stop-start traffic means constant low-speed gear cycling, heat buildup, and fluid degradation.

The Cost Breakdown: New vs. Reconditioned vs. Repair

Repair (not replacement): £300 to £2,500. The average on FixMyCar's platform is around £330. This covers fluid changes, solenoid replacements, and minor internal fixes. Only viable if the problem is caught early and core components are still sound.

Reconditioned gearbox: Generally the best value for most buyers. A reconditioned unit for a VW Golf costs around £1,200 to £1,800, significantly less than a new unit. Most reconditioned gearboxes come with a warranty. The average reconditioned gearbox price across all models on FixMyCar is around £728.

New gearbox: Longest lifespan, highest upfront cost. Expect £2,400 to £3,800 for the unit alone, plus £800 to £1,200 labour, giving a realistic total of £3,200 to £5,000.

Used gearbox (from a breaker): Cheapest upfront, highest risk. Shorter warranties, unknown service history, and no guarantee the unit hasn't failed for the same reason as the one being replaced.

How Much Should You Knock Off the Price?

Gearbox fluid service clearly overdue (no record of change at appropriate mileage): Deduct £150 to £300. The fluid change itself isn't expensive, but you're taking on an unknown.

Slight hesitation on kickdown, nothing else: Get a quote from a specialist before proceeding. A DSG software update or fluid change might fix it. A clutch pack replacement won't.

Cold-start judder on a DSG, or shudder in the 40 to 50 mph range on a torque converter car: Treat this as a serious problem requiring specialist inspection before any money changes hands. Budget £800 to £2,000 minimum for the repair and negotiate accordingly, or walk away.

Slipping under hard acceleration, clunking into gear, burning smell, warning lights: Walk away. These symptoms point toward significant internal damage. The repair cost at this stage is likely to exceed what the car is worth.

A genuinely failed automatic gearbox almost always gives warning before it stops working entirely. A buyer who knows what to listen for and tests the car properly has a real advantage. Most buyers don't.
